Braking issue.(Y2K zx12r)
problem started with double pressure(pressing front Brake lever) when trying to engage the front brakes.
rebuild callipers - replaced all 24 rubber O-rings.
replace brake lever pump kit.
after replacing the o-rings, spongy feel on the brake lever , nearly touching the handlebars.
replaced with Honda cbr 954 master brake pump , same still spongy feeling
tested with nice friend's Brembo 19x20 master brake pump , spongy feeling remains.
Changed out old pads with EBC HH pads.
So sad!
Finally , replaced old callipers with 06 busa callipers(gold) , now front brake levers feel firm , the braking scared me now hahaha .....
Hope this helps those brudders with spongy front brake.
Ride Hard!
Cheers

I replaced the calipers on my 04 ZX10with those off of a 06 636...they are the same design, but work and feel much better....I also use the radial master cylinder off of the 636 on the 10....it was a total transformation

spongy feeling usually results from
bad master cylinder
rubber brake lines...................probably the cheapest thing you can replace & get GOOD results
air in the brakes lines
its rarely [i didnt say never] in the calipers
unless you have many 10's of thousand miles or after a head track day
seldom from normal riding or drag racing

yeah fliter leader,
my mileage to date is 130 000km already,
what you say is also true and i try everything till my last solution is the callipers.
so glad that i solve this problem coz it seems i not fully used my front brakes since 4 years back when i first bought this bike.

130000 knm is a lot of good riding
i would stick with stock KHI brake aparratus up front
im not a big fan of EBC pads
i find they are toooooooo abrupt & are NOT kind to the disc result in uneven wear
i tend to favor stock..... Carbon Lorraines..........DP's or SBS
in about that order
some give better than average braking feel at the lever
consistent braking at the pads with little or no fade
& an initial bite that doesnt scare
